Leadership Part 4: Delegate without hovering

Doing everything yourself feels faster, until everyone is waiting on you. Delegating well means handing over the result you need, the context and a deadline, then stepping back.

Why leaders hold on

"It's quicker if I do it." "They won't do it as well." Both can be true this week. But if you do everything, your team never learns, the work queues up behind you, and you burn out.

Hand over the whole job

Kavya is making the hackathon poster. Instead of "Make a poster", Meera tells her:

  • The result: a poster for Instagram and the notice boards that gets first-years to sign up.
  • Why it matters: last year, most sign-ups came from the poster.
  • Must-haves: the date, the prize money, the sign-up link and the club logo.
  • Her call: the design, the colours and the wording.
  • Timing: a draft by Wednesday, the final by Friday.
  • Help: Arjun has last year's files.

Now Kavya can make good decisions on her own, because she knows what the poster is for.

Match the freedom to the person

Someone new to the task needs more detail and an earlier check-in. Someone who has done it before needs just the result and the date. Give as much freedom as you safely can.

Then step back

  • Check in when you agreed to, not every few hours.
  • If it's different from how you'd do it but it works, let it go.
  • If it's going off track, say so early and specifically (Part 3).
  • When it's done, thank them in front of the team.

What to keep

Keep the decisions only you can make, and the hard conversations that are yours to have. And remember that you hand over the work, not the responsibility. If the poster goes out with the wrong date, fixing it is still on you.

Try it

List everything on your plate for a project. Pick one task someone else could do, and hand it over with the result, why it matters, the must-haves, which calls are theirs, and the dates.
